Find what is stuck before you build anything
The step almost everyone skips. Do this first and you stop paying for fixes you did not need.
I am a physical therapist. Before I ever treat a person, I watch them move.
Not because I like watching people walk. Because the sore spot is almost never the problem. A knee hurts. The knee is fine. The hip above it stopped doing its job, so the knee picked up the slack, and now the knee is angry.
If I treat the knee, the person feels better for a week. Then it comes back.
Businesses do the same thing.
The loud part is not the broken part
Someone tells me their team is drowning in email. So we look. And the email is not the problem. The email is what happens when three people all have to approve the same thing and none of them know it is their turn.
Fix the email and you get faster email about a broken process.
The question to ask first
Before you buy a tool or build anything, ask one question:
Where does the work pile up?
Not what annoys you. Not what takes the longest. Where does it sit and wait. A pile is a signal. Something upstream is slower than everything around it, and the pile is where that shows.
Go look for the piles. The unanswered folder. The stack of orders nobody has pulled. The report someone asks for every Monday and gets on Thursday.
Then ask why it piles
Piles have causes. Usually one of four:
- Waiting on a person who does not know they are the holdup
- Waiting on information that lives in someone’s head
- Waiting on a hand-off between two tools that do not talk
- Waiting on a decision nobody is sure they are allowed to make
Only the middle two are AI problems. The other two are people problems, and no software will fix them.
That is not bad news. That is you saving money.
Then fix one thing
One. Measure it for two weeks. Did the pile shrink?
If yes, keep going. If no, you found the wrong pile. That is fine — you learned something cheap instead of something expensive.
Most people automate the loudest thing. The money is in automating the thing everything else is waiting on.
That is the whole method. Look, find, fix, measure. We use it on every system on this site. Join free below and you can see every one of them.
